Shopify Black Friday Checklist 2026: What to Check Before 27 November

A Shopify Black Friday checklist for small stores: speed, apps, discounts, checkout tests, stock, payouts and a change freeze, for 27–30 November 2026.

Vibhora17 min read

Black Friday 2026 is Friday 27 November, and Cyber Monday is Monday 30 November. Adobe forecasts $12.9 billion in US online spending on Black Friday and $15.1 billion on Cyber Monday. On Shopify, sales peaked at $5.1 million a minute at 12:01 p.m. EST on Black Friday 2025. Shopify’s platform carries that load. What fails on a small store is usually its own setup: an app that slows the product page, a discount that stacks by accident, a sold-out variant that keeps selling, or a theme edit made on Thursday night.

This Shopify Black Friday checklist covers those failure points in the order to check them. The short version:

  1. By 15 November, fix speed and apps. Check real-user Core Web Vitals in your Shopify admin and remove apps you no longer use.
  2. By 20 November, build and test. Set up discounts with end dates, check how they combine, place real test orders on a phone, and lock stock settings.
  3. On 22 November, freeze the store. Duplicate the live theme as a backup, then make no theme or app changes until December.
  4. Plan cash around payouts. Shopify Payments does not pay out on weekends or public holidays, and a sudden spike in sales can trigger a review.
  5. From 27 to 30 November, watch and answer. Use Live View, subscribe to Shopify Status, and have replies ready for delivery questions.

When is Black Friday 2026, and how big will it be?

Black Friday is always the day after US Thanksgiving. Together with Cyber Monday it gives the season its shorthand, BFCM. In 2026 the five days from Thanksgiving to Cyber Monday, which Adobe calls Cyber Week, fall between 26 and 30 November. Adobe’s figures below are forecasts of US online spending, not results.

Date Day Adobe forecast, US online spend
Thursday 26 November Thanksgiving $6.9 billion, up 8.5%
Friday 27 November Black Friday $12.9 billion, up 9.2%
Saturday 28 November Small Business Saturday No separate forecast
Monday 30 November Cyber Monday $15.1 billion, up 6.2%
26–30 November Cyber Week $47.5 billion, up 7.4%

Three more figures from the same forecast matter for a small store:

  • Phones. Adobe expects mobile to account for 57.4% of online spending across the season, and a record 63% on Thanksgiving Day.
  • Discounts. Adobe expects discounts to peak at up to 30% off list price during Cyber Week.
  • AI assistants. Adobe expects traffic to US retail sites from AI services to rise 130% on last year, and 95% on Black Friday itself.

Shopify’s own results show how much of this already runs through Shopify. Its merchants sold $14.6 billion over the 2025 Black Friday to Cyber Monday weekend, up 27%, to more than 81 million shoppers. Cross-border orders were 16% of the total. Shopify published the figures on 2 December 2025.

The rest of this guide explains each check and how to do it.

Is your store fast enough on a phone?

Most Black Friday shoppers will be on a phone, so check speed on mobile first. Use real visitors’ data, not a single lab test. Shopify’s web performance reports show the three Core Web Vitals from real visitors over the past 30 days. There is a summary card under Online Store > Themes, and full reports by page and page type under Analytics > Reports. The data can lag by up to 36 hours, so check now, not on the day.

Google counts a page as “good” when 75% of visits meet all three Core Web Vitals thresholds:

Metric What it measures Good Poor
Largest Contentful Paint (LCP) How long the main content takes to appear 2.5 seconds or less Over 4 seconds
Interaction to Next Paint (INP) How quickly the page responds to a tap 200 milliseconds or less Over 500 milliseconds
Cumulative Layout Shift (CLS) How much the page jumps while loading 0.1 or less Over 0.25

Speed is worth the effort. In a study commissioned by Google, a 0.1-second improvement in mobile site speed raised conversion rates on retail sites by 8.4% (Milliseconds Make Millions, measured across 37 brand sites).

The usual cause on a small Shopify store is apps. Each one that adds code to the storefront adds weight to every page, including apps you stopped using months ago. Before 15 November:

  • Uninstall apps you no longer use, then check the theme for code they left behind.
  • Tell the apps you rely on what to expect. Shopify’s own flash-sale guidance suggests contacting app developers “with an estimate of the volume of orders you expect”.
  • Look at the pages that matter. Your home page, your main collection and your three best-selling products carry most of the weekend’s traffic.
  • Check each app’s security status under Settings > Apps. From 12 November 2026, bulk operations from public apps without an IP allowlist fail, and from 20 November those apps can’t be newly installed (Shopify’s changelog). Don’t uninstall a flagged app you rely on during BFCM preparation, because you may not be able to put it back. Our list of Shopify deadlines for 2027 covers the app changes that follow.

Our Core Web Vitals audit guide explains how to separate the apps that slow a page from the ones that only look guilty.

Will your discounts do exactly what you meant?

Discount mistakes cost money in both directions. A code that won’t apply loses the sale. A code that stacks with an automatic discount can turn 15% off into 35% off your best seller. Shopify’s discount combination rules set the limits:

  • Any store can combine order discounts with free shipping, product discounts with free shipping, and product discounts with each other on different items.
  • Only eligible stores can combine product discounts with order discounts, or order discounts with each other. A store that still uses checkout.liquid customisations is not eligible.
  • Shipping discounts don’t combine with each other. Only one shipping discount applies to an order.
  • Customers can use at most five product or order discount codes, plus one shipping code, on the same order.
  • A store can have at most 25 active automatic discounts, and that total includes discounts created by apps.

Before 20 November:

  1. Give every discount a start and an end date. A discount with no end date never expires. The times follow the time zone set in your Shopify admin, so check that it matches the time zone you are promoting in.
  2. Open each discount’s combination settings and decide deliberately what it may stack with.
  3. Count your active automatic discounts, including any an upsell or bundle app created for you, against the limit of 25.
  4. Test every code at checkout with the products you are featuring, alone and together.

Shopify’s new Rollouts tool, under Markets, can schedule theme changes, discounts and catalogs to go live together, up to five rollouts at once. That means nobody has to edit the live store at midnight. Shopify describes it for BFCM here.

Does checkout work from start to finish?

Shoppers leave a lot of carts behind. Baymard Institute puts the average cart abandonment rate at 70.22%, across 50 studies. Its survey of why shoppers leave (excluding people who were only browsing) points straight at the checks on this list:

Reason for abandoning checkout Share of shoppers
Extra costs too high (shipping, tax, fees) 40%
Delivery was too slow 20%
Didn’t trust the site with card details 19%
The site wanted me to create an account 18%
Checkout too long or complicated 17%
The website had errors or crashed 17%

Source: Baymard Institute.

The only reliable checkout test is an order you place yourself. You have three ways to do it:

  • A real order and a refund. On a live store this is the safest test. Place an order on a phone through Shop Pay, and another with a different payment method. Then refund both.
  • Shopify Payments test mode. Turn it on under Settings > Payments, then pay with Shopify’s test card. Shopify warns that “no real payments are captured” while test mode is on, and that customers can’t place live orders during that time. Shopify’s test-mode guide has the steps.
  • The test payment gateway. This is Shopify’s renamed Bogus Gateway. Every order becomes a test order, and it does not work with subscription products. See Shopify’s instructions.

Whichever you use, follow the order past payment. Shopify’s own BFCM checklist says to confirm that both the order confirmation and the shipping notification emails arrive. Check the total shown at each step, too. Extra costs revealed late are the top reason shoppers abandon, so the shipping cost or free-shipping threshold should be clear before the last step. Shopify’s flash-sale guidance also suggests setting up a second payment provider, so one failure doesn’t stop every sale.

Can your stock and shipping keep up?

A Black Friday order you can’t fulfil costs more than a missed sale: it costs a refund, an apology and often a bad review. Two inventory settings decide whether that happens. Shopify’s inventory guide explains both.

  • Track quantity must be on for every product and variant you are promoting.
  • Continue selling when out of stock lets shoppers keep buying after stock reaches zero. That suits made-to-order products. On anything you hold in stock, leave it off so the default, which stops selling at zero and prevents overselling, applies. The setting doesn’t apply to Shopify POS, so stores that also sell in person need to check counts by hand.

Shipping needs two decisions before the rush:

  1. Publish your cut-off dates for delivery before Christmas. Put them in your shipping policy and an announcement bar, taken from your carriers’ own deadlines. USPS has published its 2026 holiday shipping dates for the lower 48 states:
USPS service Recommended last day to ship for delivery by 25 December 2026
Ground Advantage Thursday 17 December
First-Class Mail Thursday 17 December
Priority Mail Friday 18 December
Priority Mail Express Saturday 19 December

UPS and FedEx publish their own 2026 dates on their websites. Check those directly before you quote them.

  1. Keep a fallback shipping rate. If your checkout gets live carrier rates from a shipping app, Shopify’s flash-sale guidance warns that “shipping apps typically perform poorly during extremely high volume events” and suggests flat rates instead. At minimum, have flat rates set up and ready to switch on.

When should you stop changing the store?

Freeze the live store on Sunday 22 November, five days before Black Friday. After that, make no theme edits, install no new apps, and postpone any app update you can. Shopify publishes no freeze date for merchants. But its own engineering team works the same way: a few days before BFCM and during it, only critical fixes can be deployed. A change that breaks the product page on Wednesday costs you the whole weekend, and you may not notice until the orders stop.

Before you freeze, make a backup you can restore in a minute:

  • Duplicate the live theme. Go to Online Store > Themes, open the “…” menu on your current theme and choose Duplicate. If something breaks, you can publish the copy. A store can hold 20 themes, so delete old drafts if you are at the limit. Shopify’s duplication guide.
  • Download the theme file from the same menu for an offline copy. It holds the theme only. Products, collections, pages, menus and images are not in it.

If something must change during the freeze, schedule it with Rollouts rather than editing the live theme by hand.

Is your cash flow ready for a spike?

A record weekend can still leave you short of cash if you expected the money sooner. Plan for three things about Shopify Payments:

  • Payouts don’t run on weekends or public holidays. Thanksgiving (26 November) is a US public holiday, so money from Thursday to Monday arrives later than a normal week’s. In the US the standard payout takes at least three business days. See Shopify’s payout timing.
  • A sudden jump in sales can trigger a review. Shopify’s risk evaluation page lists “rapid increases in sales volume” among the reasons for payout holds, reserves or delays, and its reserves page lists “significant volume surges”.
  • So don’t rely on weekend payouts for restocking or the next round of ad spend. Budget them from money you already have.

How should you watch the store over the weekend?

From Thursday to Monday, the job is to watch, answer and change as little as possible.

  • Use Live View under Analytics. Shopify’s Live View guide says it is especially useful during BFCM, and that under peak load its numbers can lag. The lag typically clears within one to two hours. A flat line at 2 p.m. on Black Friday is more often a delay than a crisis.
  • Subscribe to Shopify Status. It reports checkout, storefront, admin and payment incidents. If checkout is down for everyone, you’ll know it’s not your store.
  • Watch stock on featured products a few times a day, and pause the ads behind anything that sells out.
  • Have replies ready for the questions that will come in: delivery dates, returns, gift receipts and discount codes that won’t apply.

One reporting gap is new this year. Adobe expects AI-referred traffic to rise sharply, and Shopify can now sell some products directly inside Microsoft Copilot, Google AI Mode and Gemini, and Meta. According to Shopify’s channel pages, Google Analytics and custom pixels don’t fire in those direct checkouts. If those orders look missing from your analytics, count them from your Shopify orders. Our post on AI checkout and subscriptions has the details.

What to do after Cyber Monday

On Tuesday 1 December, before you lift the freeze:

  1. Confirm every discount has ended as scheduled, and switch off any you set without an end date.
  2. Refund or cancel any test orders you placed in November.
  3. Write down what slowed you down while it is fresh: the page that lagged, the question support kept answering, the variant that sold out first. That list is next year’s first draft.
  4. Compare conversion rate by device with an ordinary week. If mobile fell behind desktop more than usual, mobile speed is the place to start in January. Our conversion rate guide shows how to measure it properly.

Want a second pair of eyes before the freeze?

These checks take a few focused days for most small stores, and most of them need no developer. If you would rather someone else checked, a $299 focused audit covers one area, such as speed, technical SEO or conversion, and ends with a written fix list. Audits take about five business days from when we get access. Book by Friday 13 November to have the report before the 22 November freeze. Or book a free 30-minute call and we will tell you which of these checks is worth doing in the time left.

FAQs

When is Black Friday 2026?

Black Friday 2026 is Friday 27 November, the day after US Thanksgiving. Cyber Monday is Monday 30 November, and Small Business Saturday falls between them on 28 November. The five days from Thanksgiving to Cyber Monday, 26 to 30 November, are often called Cyber Week.

How much will shoppers spend online on Black Friday 2026?

Adobe forecasts $12.9 billion in US online spending on Black Friday 2026, up 9.2%, and $15.1 billion on Cyber Monday, up 6.2%. It expects $47.5 billion across Cyber Week. These are Adobe’s forecasts from September 2026, not results.

Can Shopify handle Black Friday traffic?

Shopify’s platform handled a peak of $5.1 million in sales per minute on Black Friday 2025, across more than 81 million shoppers. On a small store the risk is usually its own setup rather than the platform: slow or overloaded apps, discounts that stack by accident, inventory settings that allow overselling, and theme changes made during the sale.

How many discount codes can a customer use on Shopify?

A customer can use up to five product or order discount codes and one shipping discount code on the same order. Which discounts combine depends on each discount’s combination settings and on the store’s eligibility. A store can also run at most 25 active automatic discounts, including those created by apps.

How do I test my Shopify checkout before Black Friday?

On a live store, the safest test is a real order placed on a phone, once through Shop Pay and once with another payment method, then refunded. Shopify Payments test mode and the test payment gateway also work, but customers can’t place live orders while test mode is on. Check that the order confirmation and shipping emails arrive.

When should I stop making changes to my Shopify store before Black Friday?

We recommend freezing theme and app changes on Sunday 22 November 2026, five days before Black Friday, and lifting the freeze on 1 December. Duplicate the live theme first, so you can restore it quickly if something breaks. Shopify’s own engineering team allows only critical fixes in the days before and during BFCM.

What is the last day to ship for Christmas 2026 with USPS?

For the lower 48 states, USPS recommends shipping by 17 December for Ground Advantage and First-Class Mail, 18 December for Priority Mail, and 19 December for Priority Mail Express. UPS and FedEx publish their own 2026 dates on their websites.
